This is the first time we've put numbers to any of it. Everything is here — the floor, the ceiling, the tier we'd pick and the reason, and the prices of the pieces you can hand back to us if your team runs out of road. Nothing is held back for a negotiation, because the analysis was written to tell you what not to buy and it would be odd to change character at the invoice.

Checked against the live Coverall page. It already answers the question — “We can’t remove the mess, but we can help make the mess more manageable” — under the fifth heading, with the FAQ an AI would quote sitting sixth. The H1 a searcher meets first reads “NEW Long-Sleeve Coveralls”. Nothing on this page needs writing. It needs reordering, and that is most of what this workstream does.

How you'd know it worked

Three measures, doing three different jobs.

One number can't answer this. Presence, citation and revenue move on different clocks, and a programme that only reports the fastest of them is flattering itself.

AI traffic

The obvious one, and the first to move. Sessions arriving from AI surfaces, tracked month on month against the October baseline rather than against a feeling.

Number of citations

How many prompts return Bibado as a source — measured against the 150-prompt baseline re-run in September, not the diagnostic sample in the analysis. That sample found Reddit in 66 of the 76 answers that returned readable sources, which was enough to prove the problem exists. It is not enough to score ourselves against, and we would rather build the real baseline than grade our own homework on the subset that made our point.

AI revenue

Revenue from AI-sourced traffic, read across more than one attribution model — because a first session from a problem-led citation frequently doesn't buy that day. It comes back through search, email or direct and converts later, and last-click would hand that sale to another channel and call this workstream a failure. Expected behaviour for this kind of citation, so it gets measured for rather than discovered late.

All three are set up in the free September, before the sprint starts, so month one is measured against something real. The measurement framework is included at every tier.

The 90 days

Front-loaded, because Black Friday is day 58.

Three months, but not three identical ones. Anything technical has to ship before trading peaks, or it earns nothing this quarter.

The sprint starts early, and you aren't billed for it

Sign in the week of 21 September and we begin before the agreement does. Not a setup week — real work, unbilled: access and tracking in place, the technical specification started, and the 150-prompt baseline re-run so the sprint has something honest to be measured against. The 90 days still run 1 October to 31 December. You get the fortnight in front of them for nothing.

Technical, and the quick wins

The specification your developers build from — the entity block, the orphaned collections, the broken URLs and the template faults the analysis already named. The keep/kill/consolidate pass across the 475 posts, with the consolidation prompts handed over. Survey one designed and handed to your team to send, so November has something to analyse. This is the month with a deadline attached to it.

Subreddit rules of engagement and the micro-influencer guidance in your team's hands. The HARO play designed and handed over. Survey one's results analysed and turned into something publishable. Technical fixes from October measured, not just shipped.

What would count as failure

Unchanged from the analysis.

This is the answer to "the rankings moved and the sales didn't", and it's the same words you already have. We're not softening it now there's a price attached.

If in 90 days AI presence has moved and revenue hasn't, we'll say so plainly and tell you why we think that happened. One honest limit on that promise: about a third of your business is Amazon and none of this measurement can see it. So we score on Shopify revenue plus the leading indicators we do control — presence on the tracked prompts, non-brand click-through against the position curve, citations earned — and we say now that a win landing on Amazon will look like a miss in our own numbers. Agreeing that is the difference between this and what happened last time.
